SEO vs. paid ads for B2B: how long does each one take to work?
Paid ads work the day you fund them and stop the day you stop. SEO is the opposite trade: technical work, crawlability, structured data, a complete Google Business Profile, changes what engines see within days, because it only has to be re-crawled; content-driven visibility moves over months and depends on how contested your category is.

The real choice
What are you actually choosing between?
Not fast versus slow. Rented versus owned. Anyone who gives you a fixed date for search results is guessing, hold an agency to a schedule of work delivered and a monthly report of what changed instead.
| Paid ads | SEO + GEO | |
|---|---|---|
| First impression | The day the account is funded and approved. | When each engine next re-crawls the page you fixed. Days for technical work. |
| The day you stop paying | Impressions go to zero. Nothing you bought stays behind. | The pages stay up and keep being read. Positions decay slowly without upkeep. |
| What you own afterwards | Account data and whatever you learned about your message. | Pages, structured data and answers that other sites and engines can quote. |
| Cost over time | Set by the auction: every new competitor bidding on your terms pushes it up. | Roughly flat. Cost per lead falls for as long as the page keeps earning visits. |
| Inside an AI answer | There is no slot to bid on. You cannot buy a citation. | Crawlable text, a clear entity and corroborated facts are the only way in. |
| Best at | Hitting a date, testing a message fast, catching buyers already looking for your category. | Owning the questions your buyers ask months before they know your name. |
| Worst at | Surviving a pause. Cheap top-of-funnel reach. | Hitting a date. Useless entirely if a bot cannot read your site. |
What changed
Why does this comparison look different in 2026?
Because more of your buyer's research never reaches a page where an ad can appear. Four measurements, each dated and sourced.
The click is shrinking
The Pew Research Center, in a study published on 22 July 2025 that tracked what people actually did rather than what they said, found users clicked a result link on 8% of visits where an AI summary appeared, against 15% where none did, and clicked a source inside the summary on 1% of visits. That is the traffic both channels compete over.
B2B research starts in a chatbot
G2's survey of B2B software buyers, fielded in March 2026, reported that 51% now start their research with an AI chatbot, against 29% in April 2025, and that 85% judge a vendor more favourably when an AI tool cites it. Semrush, surveying US B2B buyers in March and April 2026, reported that 92% say AI influences their shortlist. Both sell into this market, which belongs in the same sentence as their numbers.
The buyer arrives decided
Forrester wrote on 22 January 2026 that zero-click buying is now B2B buyers' number one behaviour, at 94%. If the shortlist is built before anyone contacts you, the question is not what your ad says. It is whether your name is in the answer at all.
SEO still feeds the AI answer
Ahrefs, studying 4 million URLs cited in Google AI Overviews across 863,000 search results pages in March 2026, found roughly 37.9% of those citations came from the query's own organic top ten, down from roughly 76% in July 2025. Ranking is no longer the only route into an AI answer. It is still one of them.
In defence of ads
When are paid ads still the right answer?
Often. We are not an anti-advertising agency, and the honest version of this article says so.
01
You have a date
A launch, an event, a quarter that has to close. Search work cannot be scheduled to land on a Tuesday. An ad campaign can.
02
You do not know what to say yet
Ads are the fastest message test money can buy. Run the headline for a week before you build a page around it for a year.
03
The intent already exists
Someone typing your category plus “pricing” is at the bottom of the funnel. Buying that click beats buying reach.
The mistake is not running ads. It is running only ads, for years, and calling the invoice a strategy. When the spend stops, nothing is left behind.
The timeline
What does an honest SEO and GEO timeline look like?
Three horizons, no dates, and what is observable at each one, so you can check the work instead of trusting a promise.
Days, what the machines can see
Server-rendered HTML, a valid robots.txt and sitemap.xml, the AI crawlers allowed through, titles and structured data in place. It lands as soon as each engine re-crawls you, and the server logs show the date. This is the only part of the work with a short clock.
Weeks, what the engines say about you
One consistent description of your business across your site, your Google Business Profile and the directories your category uses. Observable by asking the assistants directly: who do they name, what do they cite, and is what they say about you correct.
Months, what you rank and get quoted for
Answer pages for the questions your buyers ask, published steadily. How long depends on how contested the category is, and no one can give you the date in advance. What you can insist on is a monthly report: pages shipped, queries gained, AI answers that named you, leads by source.
Deciding
How do you split the budget this quarter?
Three questions we would ask before moving a dollar in either direction.
Can a crawler read your site at all?
If your pages are assembled in the browser, every engine that reads raw HTML gets an empty document, and SEO spend is wasted until that is fixed. Our own site failed that test on 23 September 2026: GPTBot got a 429, the rest got zero readable words. We fixed ours before selling the fix.
Are your ads profitable, or just busy?
Cost per qualified opportunity, not cost per click. If the ads produce real pipeline, do not cut them to fund search: fund search as a second line and let the ads pay the rent while the asset is built.
Is your price findable?
TrustRadius, surveying 2,058 technology buyers and 490 vendors in January 2025, reported that 49% named missing pricing as the one thing they would change about buying, their top answer four years running. 6sense reported in 2025 that 94% of buying groups had ranked their vendors before contacting sales, and bought the initial favourite 77% of the time. Both cover software buying, not agency services.
What we will not tell you
The numbers we refuse to put on this page.
There is no industry-wide “SEO costs X per lead versus Y for ads” figure worth publishing. Every version we found traced back to an agency blog with no method attached, so we left it out.
And a word against our own interest: being cited by an AI assistant is not a traffic tap. Cloudflare's June 2025 figures put the ratio of pages crawled to visitors referred back at roughly 1,700 to 1 for OpenAI and tens of thousands to 1 for Anthropic. Citation buys presence in the shortlist, ahead of the competitor who is not named. It does not buy paid-traffic volume.

Questions
Straight answers.
Is SEO cheaper than paid ads for B2B?
Not on day one. Ads buy impressions immediately, at a price set by whoever else is bidding. SEO and GEO buy an asset that keeps working after the invoice, but only once the work is done and re-crawled. The honest framing is rented versus owned, not cheap versus expensive.
Should I stop running ads while SEO ramps up?
No, not if the ads are producing qualified pipeline. Cutting the channel that works today to fund one that pays later is how companies end a quarter with neither. Keep ads on the bottom-funnel terms where intent already exists, and fund the search work as a separate line.
Can you buy your way into a ChatGPT answer?
No. An answer engine assembles its response from sources it can crawl and corroborate: your own site, your Google Business Profile, directories, third-party pages. There is no ad slot to bid on. That is why the same work that makes a page rank is the work that makes it quotable.
How long before SEO produces a B2B lead?
Technical work changes what engines can see within days, because it only has to be re-crawled. Content-driven visibility moves over months and depends on how contested your category is. Anyone who gives you a fixed date is guessing, so hold an agency to a schedule of work delivered and a monthly report of what changed instead.
Free audit
Before you move a dollar, find out what the machines see.
We fetch your pages as Googlebot, GPTBot, PerplexityBot and ClaudeBot, and send you the status code and readable word count each one gets, in writing, usually within two business days. No call, no pitch deck. If a crawler cannot read you, that is the first line of the report.
